This continues the series on the incubation zone. The incubation zone fits within a larger system, and it’s surrounded on all sides by other components that the innovation leader needs to create and influence.
Incubation Zone
The incubation zone is where the incubation happens. You establish a place for the teams to get the guidance, support, and resources that they need to be successful.
Incubation Pipeline
The incubation pipeline is the path to the incubation zone. Its goal is to ensure that the projects with the highest odds of success are in the incubation zone. This won’t be perfect–you’ll let in projects that won’t succeed (maybe most of them) and you’ll miss on projects that could have been huge. If you’re perfect at this, go become an investor and become insanely rich. In the meanwhile, spend your time honing this pipeline. The best version that I know of is covered in the Creating an Incubation Pipeline article. The incubation pipeline also benefits the incubation zone because 1) the process helps prepare them and 2) they are surrounded by other teams to learn from–and the cohort effect is a powerful source for learning.
Growth Board
The growth board is responsible for providing advice, accountability, and additional funding when the time comes. This group of people sharpens the incubation teams.
Advisors and coaches
Advisors and coaches will supplement the skills on teams in the incubation zones. Incubation teams start small, so they don’t typically have all of the roles that they need to be successful in a complex ecosystem.
Coaches dig in with the team and impart the methods. Coaching is an important concept. It comes from the sports world based on a realization that the field of athletics is one of the only fields that regularly break new records and has better and better performers. The reason for this is universally believed to be coaching. The people who know the best of the best methods and who push you to be your best.
In addition, the incubation zone can also connect the team to advisors who provide very specific forms of expertise, such as masters of ASO, branding, legal aspects, etc. that the team is unlikely to have at the outset.
Connection to the Performance Zone
The operating units of the company will eventually be the receivers of the incubations, so it’s important to collect data and shared it–data + transparency is the antidote to NIH syndrome–to pave the way to a long-term home for the project when the time comes. It’s the rare project that will report directly to the CEO at any point, so there will usually be another leader within the company that will eventually be the receiving sponsor for the project.
The whole organization
Implicit in this is the space around the project. This contains the culture, processes, branding, policies, etc. that will impact every team in the incubation zone. It is incumbent on the leaders of the incubation zone to create the right kind of structure and boxes for these teams to succeed.
One of the keys to this is protecting the rest of the company from the incubations in the zone. You read that right. Protect the company! They’re funding the projects, and it’s their fear of the crazy stuff happening in the incubation zone that leads to the biggest threat to the incubation zone. Instead, involve the organization so that the people in it know not to fear the incubations.
They may even get curious, offer their support through resources, and help you tune the policies to lighter weight variants for the small incubation teams. After all, if the liability is low, the policies can be lighter. 🙂
